    I just discovered why 90% of proptech sales fail, and it has nothing to do with the product's features. It's because founders don't understand how real estate developers actually make money. Let me show you the secret math that drives every decision they make. I was catching up with a proptech founder last week. His client, a GP, passed on software that would cost him $500/month. "They said it's too expensive!" he told me, frustrated. Then I showed him the math through the GP's eyes: $500/month = $6k/year = $120k hit to exit value (at a 5% cap rate) With his 20% promote, that's $24k straight out of his pocket. But here's where it gets interesting: Most vendors think real estate is about NOI. It's not. It's about the waterfall. Here's how it actually works: First, debt gets paid. Then, LPs get their principal back + preferred return (usually 8%). Only THEN does the GP get their promote (typically 20% of remaining profits). I used to tell founders: "Pitch the NOI increase!" Now I say: "Show them how to get past their pref faster." Different message. 10x the conversion. The promote is everything. It's why a GP will obsess over a $500/month expense but drop $50k on a lobby upgrade without blinking. One adds to NOI (and helps hit the promote). The other is just a cost. Want to sell into real estate? Stop thinking like a SaaS founder. Start thinking like a GP chasing a promote. Here's the framework I teach: • Calculate the NOI impact • Multiply by the exit cap rate • Show how it affects the promote • Watch them lean forward in their chair Example: "Your current vacancies cost you $10k/month in lost NOI. At a 5% cap, that's $2.4M in lost exit value. With your 20% promote, you're leaving $480k on the table." Now you're speaking their language. Most proptech founders think their enemy is the status quo. Wrong. Your enemy is the 8% pref. Every dollar matters. Every timeline matters. Every basis point matters. Because missing that promote doesn't just hurt the deal. It hurts the GP personally. I spent years watching smart operators pass on great solutions. Turns out they weren't cheap. They were doing math that the vendors didn't understand. Now I teach founders to lead with the waterfall. Sales cycles cut in half. The best prospects? Opportunistic developers 2 years from exit. The worst? Core owners collecting management fees. Different math. Different motivations. Different pitch. Stop selling software. Start selling promotes. P.S. However, there's a catch: You can't add video directly to the MLS, which feeds into major platforms like Zillow, Realtor.com, and Homes.com. My solution? I add a trackable link to the video at the end of the listing remarks. This workaround not only circumvents the MLS limitation but also offers valuable insights. Here's what I learn from the data: - Buyer Engagement: The link clicks tell me how many potential buyers read through the entire listing description. - Serious Interest: Tracking who visits the link provides insight into the level of genuine interest in the property. It’s a stronger indicator of intent and interest than just saving the listing on an app - the buyer has to copy the link and actually leave the home search app to watch the video. - Targeted Follow-up: The link goes to my website, which enables me to more effectively re-target the home to interested buyers. These real-time insights are crucial because I can offer precise, data-backed advice to sellers, particularly when evaluating offers or making pricing decisions. Descriptive headers make it easier for LLMs to pull relevant sections. 2. Define concepts in your own words before expanding on them AI prioritizes self-sufficient content. When you explain terms upfront, LLMs can cite your definitions without needing external sources. 3. Assume zero prior knowledge Include "what" and "why" before "how". Beginner-friendly content gets cited more often. AI tools serve answers to users at different knowledge levels. 4. Embed keywords naturally into sentences that answer real questions LLMs look for conversational answers to queries. Natural keyword placement helps AI match your content to user questions. 5. SEO is still alive. 🔍 Middle layer: Context & content strategy LLMs value contextual relevance to real use cases and problems, not backlinks. To see how AI perceives your brand, search like your buyers and run their prompts. Check how AI describes you, what features it mentions, and which sources it cites...or if you show up at all. If competitors show up more, find out why and close the gap. They may have stronger comparison pages, better reviews, or an active Reddit community. Shape your story before the internet does it for you. 🏗 Top layer: Trust & authority signals Considering how most B2B companies have treated content so far, this one’s a hard pill to swallow: LLMs judge your reputation by what others say about you, not what you say about yourself. They scan Reddit, review sites, directories, and third-party mentions = the places where you need to show up to shape perception. Here’s the memo: if the internet speaks well of you, AI will too.     I still remember the first time I ran a Google Ads campaign for a real estate client. 💡 I was excited. We had a solid budget, great-looking creatives, and a compelling offer. But after two weeks… The results were disappointing. Clicks? Plenty. Leads? Barely any. Conversions? Even worse. I thought I did everything right. So what went wrong? After analyzing the campaign, I found five mistakes that were silently killing our results: 1. Broad, Untargeted Audience I had set up general targeting, thinking more visibility = more leads. But in real estate, quality beats quantity. We were attracting people who were just browsing, not serious buyers or sellers. 2. Weak Ad Copy That Didn’t Speak to the Buyer’s Pain Points Our ads said things like "Find Your Dream Home Today." Sounds nice, right? But so does every other ad. Limited Units Left!” It spoke directly to the buyer’s intent. ✔ Built a High-Converting Landing Page: A simple, fast-loading page with one clear CTA (Book a Viewing) instead of a cluttered homepage. ✔ Used Negative Keywords: We excluded terms like “cheap,” “rental,” and “broker jobs” to filter out irrelevant traffic. ✔ Tracked & Optimized Constantly: We monitored clicks, conversions, and lead quality, making real-time adjustments to improve ROI. The Result? 🚀 ✔ Lead quality improved by 40% ✔ Cost-per-lead dropped by 25% ✔ Higher engagement, better conversions, and a happy client Lesson learned? At my marketing company, here are three things we add in our client's strategy that actually work: 1️⃣ 𝐒𝐭𝐚𝐫𝐭 𝐰𝐢𝐭𝐡 𝐚 𝐟𝐞𝐞𝐥𝐢𝐧𝐠, not a feature Instead of "Welcome to this 3BHK," try "Imagine your morning coffee with this view." 2️⃣ Give people 𝐚 𝐫𝐞𝐚𝐬𝐨𝐧 𝐭𝐨 𝐞𝐧𝐠𝐚𝐠𝐞 𝐞𝐚𝐫𝐥𝐲 Midway through: "Save this for later" At the end: "DM me for a tour" 3️⃣ 𝐒𝐞𝐥𝐥 𝐭𝐡𝐞 𝐥𝐢𝐟𝐞,, not the layout Don't say "2000 sq ft balcony" Say "Sunset views and Friday wine nights" People don't buy square footage.
